What a heat exchanger is and why the crack matters
Every gas furnace burns natural gas inside a metal chamber — the heat exchanger. Combustion gases (CO2, water vapor, small amounts of CO, trace oxides of nitrogen) stay sealed inside that chamber and vent up the flue to the outdoors. Meanwhile, the blower pushes room air across the outside of the exchanger walls, where the hot metal warms the air on its way to your registers. The two air streams — combustion gases inside, supply air outside — are supposed to stay completely separated. That separation is the safety story of your entire furnace.
When a crack forms in the exchanger (from decades of thermal cycling, from short-cycling that stresses the metal, from condensation on the wrong install, from manufacturing defects), those two air streams can start mixing. Combustion gases — including carbon monoxide, which is odorless, colorless, and lethal at the right concentration — can enter the supply air and travel through every register in your house. That's why cracked heat exchangers force a full furnace replacement rather than a repair.
Nobody wants to hear "you need a new furnace." We don't enjoy delivering that verdict. But when we find a crack, it's non-negotiable — and this article explains the signs that should make you call us for an inspection before it becomes a life-safety event.
The six signs of a compromised heat exchanger
1. A carbon monoxide alarm that has gone off — even briefly
A quality UL 2034 CO alarm doesn't false-trigger casually. If your CO alarm has sounded, even once, and reset itself: call us before you run the furnace again. Do not silence the alarm and go back to bed. Even a brief trip means CO reached the alarm threshold at some point — usually 70 ppm sustained for at least 60 minutes. That number is not a safe number; it's the minimum detection threshold. Something is producing CO in a place where CO shouldn't be.
2. Physical symptoms among household members that improve when you leave the house
Chronic low-level CO exposure causes headaches, dizziness, nausea, fatigue, and cognitive dulling. The classic pattern is symptoms that improve when everyone leaves the house for the day and return within an hour or two of coming home. If your family (or your pets, which often show symptoms earlier because they have higher respiration rates) has developed vague chronic symptoms in the last month and it's heating season: get us out for a combustion-analyzer test that day.
3. Soot streaks around the furnace vents, burners, or supply registers
A properly-firing furnace burns cleanly and leaves no visible residue. Soot streaks — a dark powdery deposit — signal incomplete combustion. Incomplete combustion is a strong upstream indicator that combustion is out of tune (rich mixture, restricted flue) which correlates strongly with excess CO production. Sooting is diagnostic; take a photo, call us.
4. A visible yellow or orange burner flame instead of steady blue
Natural-gas combustion in a healthy furnace produces a crisp blue flame with a small yellow tip at most. A large, lazy, orange or yellow flame indicates poor combustion — usually a burner or gas-air ratio problem, but often correlated with the same conditions that stress the heat exchanger. Any color other than mostly-blue is worth a service call.
5. Rust or moisture inside the furnace cabinet
Rust on the heat exchanger, inside the burner box, or on the combustion chamber is a strong signal that condensation has been forming where it shouldn't be. Standing water in a non-condensing furnace cabinet almost always traces back to flue issues, blocked venting, or (in newer condensing furnaces) drain-line problems. Corrosion accelerates stress-cracking of the exchanger.
6. Ages 15+ years and no recent professional heat-exchanger inspection
Not a symptom exactly — a risk indicator. If your furnace is 15+ years old and hasn't had a proper heat-exchanger inspection (combustion analyzer + borescope, not a front-panel glance) in the last 24 months, treat that as urgent. Cracks develop from cumulative thermal cycling; the risk goes up sharply after 15 years and further after 20.
What we do on a heat-exchanger inspection
- Combustion analyzer in the flue — measures the actual CO, CO2, O2, and stack temperature of the combustion products. A healthy furnace produces less than 100 ppm CO in the flue on a stable fire. Elevated flue-CO is a screening flag.
- Combustion analyzer at the supply plenum — measures the CO in the air being blown into your house. This should be at ambient (essentially 0 ppm). Anything above zero means bleed-through — the smoking-gun test for a compromised exchanger.
- Borescope camera — a small flexible camera inserted through the burner ports or an inspection port, allowing high-resolution visual inspection of the exchanger tubes and bends where cracks typically form. Front-panel visual inspection misses most cracks; borescope inspection catches the stress cracks in the tight bends.
- Blower cycle test — with the burner firing, we cycle the blower on and watch the flame pattern. A compromised exchanger causes flame disturbance when the blower creates pressure differential across the cabinet — a classic tell that combustion gases and supply air are exchanging where they shouldn't.
- Documented findings — every inspection generates a printed or emailed report you keep. If your furnace passes, you have proof for insurance, real-estate transactions, and peace of mind. If it fails, you have documentation for the replacement decision.
